    Switching CRM without losing a quarter

    What migration actually involves, how long it takes, and what our guided onboarding covers.

    The reason agencies stay on a CRM they have outgrown is rarely that they like it. It is that migrating feels like it will cost a quarter of productivity and possibly some data — and that fear is well founded, because plenty of migrations do exactly that. What follows is an honest account of what moving actually involves, where it goes wrong, and what we do to make it a matter of days rather than months.

    What moves cleanly, and what does not

    Contacts and companies almost always move cleanly. They are structured, they export well from every system, and the field mapping is obvious. Properties usually move well too, though media needs care — image URLs from an old system frequently expire, so files have to be transferred rather than referenced.

    What needs judgement is history and pipeline. Interaction history often exists in a shape that does not map cleanly, and deals in flight need their stage mapped onto your new pipeline definition, which is a decision about your process rather than a technical step.

    What rarely moves is anything proprietary to the old system: its automations, its report definitions, its custom fields with no equivalent. Those get rebuilt, and rebuilding them is usually an improvement because it forces a decision about which of them anyone actually used.

    How long it really takes

    For a team of three to ten agents with a few hundred contacts and under a thousand listings, a guided migration typically has you working on real data within a few days, with the tail — automations, templates, portal feeds — following over the next week or two.

    The variable is almost never data volume. It is decision latency: how quickly someone with authority can answer questions about your own process. What are your pipeline stages? Who owns unassigned leads? Which of your fourteen lead statuses do you actually still use? Migrations stall waiting for those answers, not on the import.

    What guided onboarding covers

    Guided onboarding is a one-off service at $500. It covers workspace configuration to match how your agency works, data migration from your current system including cleanup of the duplicates most exports contain, portal feed setup so your listings publish where they need to, and a training session for your team.

    It is optional. Plenty of agencies self-serve using the help centre, particularly smaller teams with clean data. Where it earns its cost is when you have several years of messy history, more than one portal, or a team large enough that a bad first week costs more than the service does.

    Do the trial before the migration

    The first week that matters

    Adoption fails in the first week or not at all. The pattern that works is narrow: get every agent capturing leads in the new system on day one, and leave everything else until that habit holds. Agencies that try to launch contacts, listings, automations, campaigns and reporting simultaneously usually end up with agents quietly running a parallel spreadsheet.
